Many of these meetings may take place in person or remotely, but we must feel comfortable that we have a mutual understanding before one line of code is developed.
Therefore, we create a Statement of Work (SOW) that clearly describes the scope, the features, the expectations, the timeline, the risks, and the cost for the project.
It is important to mention that the Discovery and Architecture phase is critical to validate as many assumptions as possible about the business requirements, the technology features, and the estimated effort. Timelines may be changed as a result, and Zema will be transparent for all these changes and will communicate them properly.
It is also extremely critical that a Product Manager is assigned to every project in charge of creating and updating the Product Requirements Definition (PRD) as a living document and with proper change management process.
We approach every project as if it is our own – meaning, we create the best team and the organization structure, we decide on the best process, and we execute to the plan.
There is no magic in developing great technology solutions, but only elements of leadership, focus, discipline, clarity, process, and high energy A+ players at every level of the organization.
We recommend building a solid core team at the startup stage and then having this technical team grow while scaling the business. Knowledge will be kept continuously, and risks will be mitigated with more predictability.
As any venture, we will be facing a lot of risks as part of developing any products or solutions, and the key in dealing with such risks and potential remedies is extreme collaboration between Zema and our partners, which includes making critical and timely decisions.

After the initial discovery process, we will go through the development life cycle with scheduled sprints that are usually 2-3 weeks long. We will define goals for each sprint, and then review the achieved goals at the end of each sprint followed by a demonstration of the system where applicable.

Setting up an offshore development and test center is not an easy task, and majority of these centers end up failing, because they are not well thought out. There are many elements in establishing offshore centers, some of which are: Availability of skill sets, cultural issues, geographical issues, logistical issues, economy issues, political issues, project communication issues, and loyalty issues.
We have setup such centers in different parts of the world since 2005. Some succeeded and some failed, and as a result we have learned plenty about our approaches. Offshoring can be a disaster if not done right, but it could also mean your competitive edge against others if done right. We can do it right.
We know how to do it. You cannot approach this as a cost cutting measure, rather an extension of your development team with outstanding skill sets. The cost advantages will be assumed if we do this right.
Our sweet spot is to setup centers for development and testing for a full life cycle software development projects. We usually suggest that a core team be in charge of the architecture and User Interface design elements for these projects, but all design, development, testing, and documentation should be done offshore. We have expertise in .NET and Java based technologies and feel very comfortable about starting and finishing on time, with highest quality and with the budget promised.
